Choosing a partner

AI studios vs production houses vs creative agencies: who does what

The labels have blurred. Here is a plain breakdown of what an AI studio, a production house and a creative agency each own, and which one your brief actually needs.

Agencies now hire AI studios. Brands hire production houses directly. AI studios call themselves agencies. It is confusing on purpose. This piece sets out what each type owns, so you can brief the right one.

The three roles, plainly

  • A creative agency owns the idea. Strategy, positioning, the campaign platform, the creative and the client relationship. Historically it also owned production through partners it managed.
  • A production house owns the making. Crew, kit, directors, post-production. It is built for the one-off: the hero film, the shoot day, the polished edit. Its economics are per project.
  • An AI studio owns multiplication. It takes an approved idea and master creative and turns it into every version, language, format and personalized variant a campaign needs, using AI at the production layer under human direction. Its economics improve with volume.

Some companies span two or three of these. Hoopla, for example, holds the idea, the shoot when a shoot is right, and the AI production engine under one roof, which is what we mean by a full-service system. But most of the market sits in one lane, and knowing which lane you are briefing avoids expensive mismatches.

Where they overlap, and where they do not

Agencies and AI studios overlap on versioning and social content, which is why so many agencies now plug an AI studio in behind their creative, white-label. Production houses and AI studios overlap on film, but for opposite jobs: the house for the master, the studio for everything derived from it. Agencies and production houses overlap almost nowhere; that is why they have always worked together.

What none of them can do for you is the thing you must bring: a clear brief, a brand with rules, and a decision about what the work is supposed to move. Every type of partner produces better work from a sharper brief; how to write one is here.

Which one your brief needs

  • A new positioning or a platform idea: creative agency. An AI studio will multiply whatever you give it, including a weak idea.
  • One cinematic hero film with no versions: production house with a strong director. AI adds little here.
  • One idea into forty formats, six languages and a monthly refresh: AI studio, or an agency that has one. This is the brief that traditional production cannot price sensibly.
  • A launch that greets each customer by name: AI studio with a personalization practice and a real data-handling policy. We have delivered more than 100,000 such films for a single launch.
  • All of the above for a multi-market brand, held to one standard: a full-service system, so nothing is lost between the idea and the market.

Questions that expose the wrong partner fast

  • Show me a full season of work for one brand. Consistency across volume is the hard part.
  • Who holds the creative standard on your side, and can they reject what the model produces?
  • Who are the native speakers reviewing our markets?
  • Where does our customer data live during personalization, and when is it deleted?
  • If you work behind an agency, do you ever take credit or contact the client directly?

Commercials follow scope: how many markets, formats, languages and units, and whether a shoot is involved. If you want a partner who can scope across all three roles rather than sell you one lane, start a conversation. The white-label model for agencies is described in how AI production partners for agencies work.

Questions, answered

What is the difference between an AI studio and a production house?

A production house owns the making of the master film: crew, kit, direction and post, priced per project. An AI studio owns multiplication: turning approved master creative into every version, language, format and personalized variant using AI under human direction, with economics that improve with volume.

Do AI studios partner with big agencies?

Yes. Most large agencies now plug an AI studio in behind their creative, usually white-label, so the agency keeps the idea and the client relationship while the studio delivers volume. Hoopla works this way for agencies as well as directly for brands.

Can one company be an agency, a production house and an AI studio?

Some can, and Hoopla is built that way: strategy and creative direction, live-action production when a shoot is right, and an AI production engine for versioning, transcreation and personalization, all held to one standard.

How do I know which partner my campaign needs?

Start from the brief: positioning and platform ideas need an agency; a single cinematic film needs a production house; many versions, languages or personalized films need an AI studio; a multi-market programme that needs all of it to one standard needs a full-service system.
